The hidden tax

Inventory isn't a back-office chore. It's your biggest profit lever — and it's quietly bleeding cash.

Most SMBs underestimate how much working capital is either trapped on a dusty shelf or lost to empty ones. The combined cost of overstock and stockouts is estimated to drain $1.1–1.8 trillion from businesses globally every year — and small businesses absorb it the worst, because they don't have the cash reserves to hide the damage.

38%
Excess inventory
The average SMB carries 38% excess stock. On €100k of inventory, that's €38k of cash gathering dust.
91%
Won't come back
91% of consumers say they won't return after a single stockout. 69% switch to a competitor immediately.
25–30%
Annual carrying cost
Warehousing, insurance, depreciation, and tied-up capital eat 25–30% of inventory value every year.
80%
The 80% rule
80% of SMBs are simultaneously overstocked on the wrong items and under-planned on the right ones.
"

If you hold €50,000 of dead stock for a year, it's not just €50,000 you can't spend. It's actively costing you another €12,500 in carrying costs.

— Chapter 1, AI-Powered Inventory
Who this is for

You don't need an enterprise budget. You need a tighter system.

E-commerce founders

Running on Shopify or WooCommerce, watching your best-sellers go OOS while pallets of last year's hit gather dust in the 3PL.

SMB ops & supply chain managers

Tired of "same-as-last-year" forecasting in the master spreadsheet — but priced out of Netstock, Katana, and the rest of the enterprise tier.

Procurement & purchasing leads

Negotiating with suppliers without the analyst team your enterprise competitors have. You need the leverage of data, not the headcount.

Operators ready to use AI seriously

You've poked at ChatGPT a few times. Now you want a real, repeatable system — not random one-off prompts that produce slop.

What's inside the bundle

Three components. One end-to-end system.

The strategy, the spreadsheet, and the prompt library. Each component reinforces the others — read the chapter, open the template, fire the prompt, ship the decision.

  • FORECAST.ETS demand forecasting baked into the model
  • Compatible with Shopify, WooCommerce & QuickBooks exports
03 · The Automation PDF · 30 prompts

// Paste into ChatGPT or Claude. Attach your sales CSV.

You are an expert supply chain analyst.
Analyze this sales CSV for SKU [X].
Identify any sales spikes that are +20% above
the 3-month moving average.
Categorize them as either 'Likely Organic' or
'Likely Promotional'.
PROMPT 14 — SUPPLIER SCORECARD
// Paste into ChatGPT or Claude. Attach your PO history CSV.

I have attached a CSV of my recent Purchase Orders.
Calculate the average lead time in days and the
On-Time delivery rate for each supplier.
Output a professional table highlighting anyone
deviating by >15%.
PROMPT 23 — CASH-CONSTRAINED REPLENISHMENT
// When working capital is tight and the PO list isn't.

I only have €15,000 in working capital this month,
but my ideal reorder list costs €22,000.
Based on the profit margins in the attached sheet,
tell me exactly which SKUs to cut from the PO.
PROMPT 15 — NEGOTIATION SPARRING PARTNER
// Rehearse the supplier call before the supplier call.

I need a 5% price reduction from Supplier X,
who has been late on 3 recent shipments.
Role-play as their stubborn sales rep.
Give me your best push-back, then tell me how

Every prompt uses the same template structure: a clear role, the data source, a specific output format, and explicit pitfalls to avoid. That's why they work the same in ChatGPT and in Claude.

The master template

A spreadsheet that does the math you've been avoiding.

Drop the file straight into Google Sheets for cloud access and real-time team collaboration — or keep it in Excel if that's where your team lives. Either way, the formulas, the ABC structure, and the Reorder Point logic are already wired up.

01

Inventory master sheet

One row per SKU, with the columns the book argues are non-negotiable: SKU/Part ID, category, units in stock, average lead time, and historical sales. That last column is the fuel for every AI prompt and every forecast.

02

ABC classification structure

The 80/20 rule, applied. A-items get tight forecasting and high service levels. B-items get standard control. C-items get bulk management or move to just-in-time. Stop treating all SKUs equally — you don't have the cash for it.

03

Reorder Point + Safety Stock math

The Max-Min safety stock method, plus the Reorder Point formula ROP = (Avg Demand × Lead Time) + Safety Stock — the trigger your business has been firing too late or too early for years.

04

Demand forecasting with FORECAST.ETS

The Holt-Winters seasonal forecasting algorithm — the same statistical model used inside enterprise tools — built into Google Sheets and Excel natively. Feed it 24 months of history; it returns a forecast that respects trend and seasonality.

05

Service-level & Z-score reference

From 90% (lean buffer) to 99% (aggressive). Pick the service level the customer pays for — not the one your gut feels comfortable with — and let the math size the safety stock accordingly.

The 10 chapters

A complete operating system, chapter by chapter.

Each chapter ends with a practical exercise — the 5-Number Inventory Audit, picking your stack in 15 minutes, building the Master Sheet, comparing forecast methods, and so on. You don't read this book; you implement it.

About the author

Matjaž Pihler

15+ years of hands-on experience in enterprise ERP systems, procurement, and supply chain management. Most of it spent inside the kind of platforms small businesses can never afford — watching exactly which math, which formulas, and which workflows actually move the needle on working capital.

This bundle is the version of those systems that fits inside a Google Sheet and a 30 €/month AI stack. It's the playbook I wish more SMB owners had — the one that doesn't require a six-figure software contract or a dedicated data analyst to be useful on Monday morning.

Frequently asked

Questions, before you buy.

Do I need to be technical to use this?

No. If you can open a spreadsheet and paste text into ChatGPT, you can run this system. The Master Template uses standard Google Sheets / Excel formulas. The 30 prompts work by replacing bracketed text — [X], [Location] — with your own data and hitting enter.

Does this work with ChatGPT, or do I need Claude?

Both. Every prompt is engineered with the CRISP framework so it produces the same quality of output regardless of which model you paste it into. The book also explains when each model is the better choice — Claude for very large CSV files (200K context window), ChatGPT for in-chart visualization and voice.

Will the Master Template work in Google Sheets?

Yes — that's the recommended way to run it. Upload the file to Google Drive, open with Google Sheets, and you immediately have cloud access, real-time collaboration with your buyer or warehouse team, and version history. FORECAST.ETS and the safety-stock formulas all work natively. If your team prefers Excel, the file works there too.

How much sales history do I need?

12 months gets you started — enough for ABC classification, basic trend analysis, and reorder-point math. 24 months unlocks the full power of FORECAST.ETS, because the algorithm needs two full seasonal cycles to confirm a December spike is a recurring pattern, not a one-time fluke.

Will this replace my POS or ERP?

No — and it shouldn't. Your POS is your system of record. This bundle is the analytical and decision layer on top of it. You export your sales and PO data (the book covers Shopify, WooCommerce, and QuickBooks specifically), drop it into the Master Template, and use the prompts to run the kind of analysis that mid-market software charges €1,000+/month for.

What format are the deliverables?

The Playbook is delivered as a PDF (10 chapters). The Master Inventory Template is delivered as an .xlsx file that opens directly in Google Sheets or Excel. The 30-Prompt Swipe File is a standalone PDF you can keep open beside your AI window and copy from directly.
